Finance Workflow Automation: An Assessment Guide for Mid-Market CFOs

  • How to assess finance automation opportunities based on business value, readiness, risk, and judgment
  • Where AI can execute work, where finance should review, and where decisions should remain human-owned
  • How to identify workflow readiness gaps before investing in automation
  • A practical framework for prioritizing finance workflows and building an automation roadmap

Finance automation is becoming a workflow decision

AI has expanded the scope of finance automation across accounts payable, collections, close, forecasting, reporting, controls, and decision support. In Gartner’s 2025 survey of CFOs and senior finance leaders, 37% were applying AI to accounts payable process automation, while 34% were using it for error and anomaly detection (Gartner).

A workflow may consume significant manual effort but lack the data, process consistency, or integration required for reliable automation. Another may be technically ready but involve financial materiality, approvals, or professional judgment that should remain under human control. Technical feasibility alone is therefore not enough to determine where automation belongs.

The business case also needs scrutiny. BCG found that only 45% of finance executives could quantify ROI from their AI and GenAI initiatives, while the median reported ROI was just 10% (BCG Global).

This white paper gives CFOs a practical way to assess finance workflows across business value, automation readiness, and risk and judgment. It also helps determine whether AI should execute the work, prepare it for finance review, or leave the final decision with finance.
